Training Is Not Telling

Educate and Empower — Module 6
Lesson Video
Quick Win

Identify one task a team member does that you frequently correct. Write down the 'why' behind it in 3 sentences. Share that with them today.

Lesson Content

Training is the process of transferring understanding, judgment, standards, and authority so another person can own the work with more confidence. It is more than telling someone what to do.

It helps the business move work out of the founder's head and into a repeatable teaching structure the team can use.

When the team only receives instructions, the safest path is often to bring the work back to the founder. When the team receives training, they understand the why, the standard, the steps, and when to ask for help.

It is not repeating the same instruction louder or more often.

It is not assuming the team understands because the founder already explained it once.

It is not dumping responsibility without context, standards, or support.

---

The founder must understand where telling has been mistaken for training. That awareness helps the founder see why capable people may still be returning work, questions, or decisions.

The founder's role is to design a simple teaching path that helps the team understand the work, not just complete a task once.

---

Planning Activities: Choose one task that keeps coming back to the founder.

Identify what was already explained.

Name what is still missing: why, standard, steps, decision rights, or escalation rule.

Choose who needs the retraining conversation.

Set a short time to teach the task using Why / What / How.

Execution Activities: Explain why the task matters to the business or customer.

Show what good looks like in plain language.

Walk through the core steps.

Confirm what the person can decide without approval.

Ask the person to explain the next action back in their own words.

Document what was clarified.

Brain Trust Guidance

Training creates ownership when it transfers more than instructions.

Your next step is simple: choose one task, make the missing understanding visible, and retrain it with calm clarity.

Completion Standard

This lesson is complete when the founder has named one training gap and has a clear retraining plan for one task.

Deliverables
Deliverable 1: Training Gap Reflection
Deliverable 2: Understanding Transfer Check
Deliverable 3: Retraining Plan
Reflection

1. Where in your business does a team member consistently perform a task differently each time, indicating a lack of clear ownership over that task?

2. When was the last time you explicitly explained the underlying purpose of a critical task to your team, ensuring they understood *why* it matters beyond just *what* they need to do?

3. Have you defined concrete criteria for what constitutes a "good" outcome for the task you selected in the "Training Gap Reflection" activity, or do team members rely solely on your judgment?

4. What decision rules or guidelines have you provided to empower team members to make independent judgments when executing the task you plan to retrain using the Why / What / How model?

Lesson Quiz

1. Training is the same as telling.

2. Training should transfer understanding and judgment.

3. People need standards to own work well.

4. Inconsistent work always means the person is careless.

5. Good training reduces founder dependence.
