What to Transfer First

Replace Yourself from the Right Work — Module 7
Lesson Video
Quick Win

Look at your calendar for this week and identify one recurring task that someone else could learn to do with a single 30-minute session.

Lesson Content

Transfer Priority is the process of choosing which responsibilities should move first based on readiness, risk, repeatability, teachability, and measurability.

It helps the founder begin reducing dependence without creating unnecessary risk or confusion.

If the founder starts with work that is too complex or too dependent on founder judgment, the handoff can fail and pull the work right back. Sequence matters.

It is not handing off the hardest work first.

It is not transferring work with no standard or review rhythm.

It is not expecting confidence before the first safe transfer is tested.

---

The founder must choose the first transfer with wisdom. The safest first transfer is usually repeated, low-risk, processable, teachable, and measurable.

The founder's role is to create enough clarity for one responsibility to begin moving with less dependence.

---

Planning Activities: List responsibilities that could eventually transfer.

Score each for repeatability, risk, processability, teachability, and measurability.

Choose one low-risk responsibility.

Name the receiver and standard.

Schedule a short handoff conversation.

Execution Activities: Hold the handoff conversation.

Explain the standard and success signal.

Give the receiver the first step.

Review progress at a set time.

Adjust the transfer plan before expanding ownership.

Brain Trust Guidance

One safe transfer can build momentum.

Your next step is to choose work that is repeatable and teachable, then start with one clear handoff.

Completion Standard

This lesson is complete when the founder has chosen one first transfer and scheduled the handoff conversation.

Deliverables
Deliverable 1: Transfer Priority List
Deliverable 2: Transfer Readiness Score
Deliverable 3: First Transfer Plan
Reflection

1. When was the last time you identified a responsibility in your business that is both repeatable and teachable, yet you have not yet documented it for transfer?

2. Where in your current operations do you see a low-risk task that you could start transferring this week, and what specific step would you take to document it for future handover?

3. What would need to be true for you to prioritize transferring a responsibility that is currently perceived as complex, rather than starting with the simplest low-risk task?

4. Reflect on a recent decision you made in your business that required your direct involvement. How could you redesign that decision-making process to be more repeatable and teachable for someone else?

Lesson Quiz

1. The first transfer should usually be the most complex work.

2. Repeated work is often a good transfer candidate.

3. Teachable work is easier to transfer.

4. The founder should transfer everything at once.

5. Transfer should be intentional and sequenced.
